Introduction: A Successful Company—Why Digitalize?

Established in 1985 as a small fire extinguisher servicing company, SAFI Equipment & Services Pte Ltd has grown steadily over the decades to become one of Singapore’s leading names in the fire protection and safety industry. Today, the company boasts an annual sales turnover exceeding S$10 million.

When asked about the secret behind the company’s sustained success, Timothy Ker, one of SAFI’s Directors, points to a clear mission:

“It is the passion of our pioneering team to deliver personalized fire safety solutions while balancing effectiveness with cost efficiency.”

But this begs a critical question for any established market leader: If a company is already highly successful and profitable, why change?

The Hidden Cost of Manual Operations

“Although we had maintained a high standard of engineering services, the company had grown significantly, and our paperwork and back-end operations could no longer keep pace,” Timothy explains.

Before partnering with ECS, SAFI relied on a standalone accounting software used purely for historical bookkeeping. Day-to-day operations were a fragile web of Excel spreadsheets, WhatsApp messages, and manual paper service sheets. Because these tools were maintained separately by different employees, they existed in silos and failed to synergize with the rest of the company.

The operational cracks were beginning to show:

  • Completed work orders sat on desks for weeks, delaying invoicing.

  • Some completed jobs were invoiced incredibly late or missed entirely.

  • Miscommunication created unnecessary tension among staff, resulting in scheduling delays.

The Mindset Hurdle:

“At that time, the mindset among many staff was, ‘We are still profitable. We have managed all these years—why digitalize?’ People had become accustomed to the problems and simply accepted them as part of daily operations. Coming from a corporate environment with digital transformation experience, I knew overcoming these challenges was essential to unlocking our full potential.”

Choosing the Right Partner

Timothy knew that digitalization isn’t a one-time software installation—it is a continuous journey of improvement that requires phased implementation to match staff competency levels. SAFI needed a vendor capable of supporting long-term strategic goals.

“We chose ECS because they understood our needs, had an excellent track record, and most importantly, were a company we could trust,” says Timothy. The transformation journey officially began in 2020.

The Transformation

A Phased Roadmap to Success

Rather than overwhelming the organization, ECS and SAFI rolled out the transformation across three distinct, manageable phases.

Overcoming Friction, Maximizing Output

Timothy acknowledged that the first phase was challenging:
“We had to rationalize workflows across various departments. However, this exercise was necessary — whether we digitalized or not — because operational efficiency needed improvement.”

Initially, the company faced strong resistance to change from staff. However, once the system was implemented, the benefits quickly became evident.

“The improvement in productivity was obvious to everyone. We achieved at least a 50% increase in productivity as staff spent less time looking for hardcopy service reports and trying to remember quotations that were sent out weeks ago. Now they had repository for them to search for information.”

The Results: By the Numbers

  • +50% Productivity Increase: Staff no longer spend hours hunting for hardcopy service reports or trying to recall weeks-old quotations. Everything is stored in a centralized, searchable repository.

  • Accelerated Cash Flow: Phase 2 resulted in rapid invoicing and drastically improved cash flow management within the very first year, with profits climbing steadily through years two and three.

  • +20% Profitability Boost: Streamlined workflows and eliminated errors directly impacted the bottom line.

Beyond the Bottom Line: A Cultural Shift

While a 20% increase in profitability is an incredible metric, SAFI’s leadership believes the most rewarding outcome was human.

Beyond financial gains, Timothy emphasized the deeper transformation within the company.

“One of the greatest challenges during the digitalization process was overcoming resistance to change. However, this also became one of the most rewarding experiences for our management team — seeing the mindset of our staff evolve.”

“Today, our staff recognize that digitalization is not only beneficial for the company, but also for themselves. Digitalization also had intangible benefits as the information became more transparent and information was easily available; there was also lesser friction between the staff and an improvement in inter-personal relationships between co-workers

Digitalization has improved operational efficiency, staff productivity, customer service standards, and profitability. Yet Timothy believes its greatest value lies beyond measurable figures.

“What may not be immediately obvious is that digitalization is essential for our long-term survival. Just as success is a journey, digitalization is also a journey.”

He concluded:
“The cultural transformation resulting from our digitalization experience has prepared the company for a future that will be more competitive, more challenging, and more exciting.”

Conclusion: A Trusted Strategic Alliance

Reflecting on the multi-year partnership, Timothy concludes: “We are very pleased with the support provided by ECS. Their team has consistently demonstrated dedication, professionalism, and expertise throughout the entire process. I am proud to say that ECS has become an important strategic partner in SAFI’s digitalization journey.”
